The installation is only part of the time you are paying for

Most trade businesses do not deliberately underprice labour.

They price the visible work and overlook everything surrounding it.

A bathroom installation might take a day.

A consumer unit change might take a day.

A fence replacement might take a day.

But the business rarely spends only one day on the job.

Before the work starts, someone may need to visit the site, measure the work, build the quote, order materials and load the van.

Afterwards, there may still be testing, paperwork, invoicing and payment chasing.

Every one of those hours costs the business money.

If they are missing from the quote, they come directly out of the job margin.

An eight-hour job can easily consume twelve hours

Imagine the installation itself takes eight hours.

That figure might be completely accurate.

But it does not include the rest of the work.

Before the installation

The environment around it changes.

Keeping those two things separate makes labour estimates easier to review and improve.

A fit time is the expected productive installation time for a specific item or activity.

The same approach can be used across different trades.

The aim is not to create a perfect time for every task.

The aim is to create a measurable starting point.

Use an uplift for the working environment

Fit times should represent productive work.

Site conditions should be added separately.

That can be done using a labour uplift.

These percentages are not fixed rules.

Each business should build its own figures from completed jobs.

The important part is the principle:

Fit time measures the task.

The uplift measures the site.

Example labour calculation

Suppose the catalogue items in a quote contain:

8 productive labour hours

The work is taking place in an occupied building, so the business applies a 35% uplift.

8 × 1.35 = 10.8 hours

The installation activity has not changed.

The additional 2.8 hours allows for the conditions surrounding the work.

Without that uplift, the job may still be completed successfully, but the additional time is absorbed by the business.

Why quoting from memory becomes difficult to improve

Most tradespeople begin by quoting from experience.

That is normal.

The problem is that memory gives you very little information when a job goes wrong.

You may know the job took longer than expected.

But was the problem:

  • The basic fit time?

  • The site conditions?

  • Travel?

  • Material collection?

  • Poor access?

  • A change in scope?

  • Missing information?

When everything is bundled into one labour figure, it is difficult to see where the estimate failed.

That often leads to adding a little more money to the next quote without knowing whether the underlying problem has been fixed.

Completed jobs should improve future quotes

After finishing a job, compare:

Actual labour

Then ask three questions:

  1. Was the productive fit time accurate?

  2. Did the site conditions require a larger uplift?

  3. Did the job include work that was missing from the original scope?

If the same activity repeatedly takes longer than expected, adjust its fit time.

If a certain type of site repeatedly causes overruns, adjust the uplift.

If the scope changed, improve how that work is recorded and priced.

The goal is not perfect estimates.

The goal is knowing why the estimate was wrong.

This becomes more important when other people start quoting

One person can carry a surprising amount of pricing knowledge in their head.

That becomes a problem when quoting needs to be shared with someone else.

One estimator may include enough labour.

Another may overlook travel or access.

One understands how long industrial-site procedures take.

Another prices only the installation.

The result is inconsistent quotes and unpredictable margins.

  • A clear process for reviewing completed work

Instead of teaching someone to guess the same way as the owner, you can teach them to follow the same pricing process.

Fit times should stay focused on the task. Use a separate uplift for the environment.

Forgetting travel and preparation

Travel, ordering and material handling all use paid time.

Using one uplift for every job

An empty new build and a restricted industrial site should not carry the same labour allowance.

Never comparing estimates with completed work

Without feedback, the same pricing mistakes are repeated.

Assuming the hourly rate is always the problem

Sometimes the rate is reasonable. The missing hours are the real issue.

Build a labour system that improves over time

A practical labour pricing system does not need to be complicated.

Start with the work you complete regularly.

  4. Use them consistently in quotes.

  5. Compare estimated hours with actual hours.

  6. Update the figures when patterns appear.

The first version will not be perfect.
